How to Tell When Sourdough Bulk Fermentation Is Done: The Complete Guide

Bulk fermentation is the single most critical stage in sourdough baking—it's where flavor develops and structure forms. Yet it's also the stage that confuses bakers most. End bulk fermentation too early and you'll get dense, gummy bread with little flavor. Go too late and your dough collapses into a flat, overproofed puddle. But how do you know when bulk fermentation is actually done?

Unlike final proofing, where the poke test gives you a clear answer, bulk fermentation requires you to read multiple signals from your dough. This guide will teach you exactly what to look for, how to interpret the signs, and how to adjust for your specific conditions.

Why Bulk Fermentation Timing Varies So Much

You can't rely on the clock alone. A recipe might say "4 hours bulk fermentation," but that assumes specific conditions: a certain dough temperature, room temperature, starter strength, and flour type. Change any of these variables and your timing changes dramatically.

Temperature is the dominant factor. Dough at 24°C (75°F) will ferment roughly twice as fast as dough at 18°C (64°F). A strong, recently-fed starter ferments faster than a sluggish one. Whole grain flours ferment faster than white flour because they contain more nutrients for the yeast and bacteria.

This is why experienced bakers say "watch the dough, not the clock." You need to recognize when your dough, in your kitchen, under your conditions, has completed bulk fermentation.

The Four Signs That Bulk Fermentation Is Done

Look for all four of these indicators together. No single sign is enough on its own.

1. Volume Increase of 30-50%

Your dough should increase in volume by roughly 30-50% during bulk fermentation. Not doubled—that's a common misconception carried over from commercial yeast baking.

How to measure: Use a clear container with straight sides. Mark the starting height with a rubber band or tape. By the end of bulk, the dough should have risen about one-third to halfway up the original height again.

For example, if your dough starts at 6 cm tall, it should reach 8-9 cm (30-50% increase), not 12 cm (100% increase).

Why not 100%? Sourdough is slower than commercial yeast. You're looking for sufficient fermentation to develop flavor and structure, but you still need to leave enough food for the yeast during final proof and oven spring. If you let it double during bulk, you'll have an overproofed mess.

2. Domed, Rounded Top Surface

Well-fermented dough holds gas and develops structure. The surface should look puffy, rounded, and domed—not flat.

What to look for: The top should be smooth and taut, with a gentle dome shape. You might see some large bubbles visible just beneath the surface. The dough should look alive and active.

Red flag: If the surface starts to look wrinkled, deflated, or concave in the center, you've gone too far. The gluten structure is breaking down.

3. Visible Gas Bubbles Throughout

Turn your container sideways and look at the dough from the bottom and sides. You should see an even distribution of gas bubbles of various sizes throughout the entire mass.

What good fermentation looks like: Bubbles ranging from small (pea-sized) to medium (grape-sized) distributed evenly. The dough should look like a sponge, not like Swiss cheese with a few giant holes.

- Airy and full of gas (you can feel bubbles)

- Still cohesive and strong (it springs back gently, not instantly like raw dough, but it doesn't collapse either)

The Smell Test: An Underused Indicator

Your nose is a powerful fermentation sensor. Smell your dough at the beginning of bulk and again toward the end.

What you want: A pleasant, slightly tangy, yogurt-like aroma. Some sweetness from the wheat. A complex smell that's clearly different from plain flour.

What you don't want: Aggressive sourness (overproofed or too warm), nail polish remover smell (over-fermented with too much acetic acid), or a flat, flour-only smell (under-fermented).

Common Mistakes That Lead to Misjudging Bulk Fermentation

Mistake 1: Relying only on time. Your kitchen isn't the recipe writer's kitchen. A recipe that says "4 hours" might take you 3 hours or 6 hours depending on temperature and starter activity.

Mistake 2: Expecting the dough to double. This leads to massive overproofing. Sourdough bulk fermentation aims for 30-50% rise, not 100%.

Mistake 3: Judging only by volume. A dough can increase in size from gas production but still lack structure if you haven't done enough stretch-and-folds. Always check multiple indicators.

Mistake 4: Not accounting for temperature fluctuations. If your kitchen drops 3°C (5°F) in the evening, your fermentation will slow dramatically. Track your dough temperature, not just room temperature.

Mistake 5: Skipping the container check. Leaving dough in a bowl makes it nearly impossible to judge volume increase accurately. Always use a straight-sided, clear container during bulk fermentation.

- Make sure your starter is truly active and doubling reliably

- Add a small amount (5-10%) whole wheat or rye flour to boost fermentation

The sweet spot: Most bakers find that 3.5-5 hours of bulk fermentation at 21-24°C (70-75°F) produces the best flavor and texture. This timing allows complexity to develop without risking over-fermentation.

The Coil Fold Window: Another Useful Indicator

Here's a practical tip: during your last coil fold or stretch-and-fold (typically 2-2.5 hours into bulk), pay attention to how the dough feels.

If the dough still feels tight, dense, and springs back aggressively, you likely have at least another 1.5-2 hours of bulk left.

If the dough feels very relaxed, extensible, and barely wants to hold a fold, you're probably close—maybe 30-60 minutes away from ending bulk.

This gives you a preview of where you are in the fermentation timeline and helps you plan the rest of your bake.

What to Do When You're Not Sure

When in doubt, end bulk fermentation a bit early rather than too late. Here's why:

An under-fermented dough can still be salvaged. You can extend the final proof to make up some of the difference. The worst outcome is slightly less flavor complexity and a tighter crumb—still very edible bread.

An over-fermented dough has broken-down gluten structure that you cannot repair. The dough will spread during shaping, won't hold its shape, and will produce flat, gummy bread.

The conservative approach: When you see 30-40% volume increase, visible bubbles throughout, a domed top, and jiggly texture, end bulk fermentation. You don't need to push for absolute maximum rise.

Putting It All Together: Your Bulk Fermentation Checklist

Before you end bulk fermentation and move to shaping, confirm:

Volume: Dough has increased 30-50% in size

Surface: Top is domed, smooth, and puffy

Bubbles: Visible gas bubbles throughout when viewed from the sides/bottom

Texture: Dough jiggles, feels airy and soft but still strong

Smell: Pleasant, slightly tangy aroma

Time: Generally 3.5-5 hours at 21-24°C (70-75°F), but verify with other signs

If you can check off all six indicators, you're ready to shape. If you're missing several, give it another 30-60 minutes and check again.

The Learning Curve

Recognizing proper bulk fermentation is a skill that develops with practice. Your first few loaves might not be perfect, and that's expected.

Keep notes. Track your dough temperature, room temperature, bulk fermentation duration, and how the bread turned out. Over time, you'll see patterns: "When bulk took 4.5 hours at 22°C (72°F), I got great oven spring. When it took 6 hours, the bread was flat."

Take photos. Photograph your dough from the side at the end of bulk fermentation. When you cut into the finished loaf, compare the crumb to that photo. You'll learn what 45% rise looks like versus 60% rise, and which produces your preferred result.
